Project Home Base · Scope of Work
This page is the single source of truth for everything we are building together. Every phase below has its deliverables, the order it happens in, a realistic timeline, what it costs, and what I need from you to start it. As each phase wraps, the button at the bottom of that section flips from “Up Next” to “In Progress” to “Complete,” so you always know exactly where your money went and what is live.
Read it top to bottom once. After that, you only ever need to look at whatever phase is currently lit up.
North Star
The Vision
You have something most creators never get: a real, owned audience and a voice people already trust. The broadcast channel alone is roughly 3M+ phones, free, with no monthly SMS bill. The goal is not to squeeze that. The goal is to build you a home base you actually own, so the trust you have already earned points people toward Jesus first and toward products second, and so nothing we ship ever makes you wince at night.
Plain version of the standard for the whole build: nothing mediocre ships, nothing promises something it cannot deliver, and the gospel is the shadow that falls over all of it, without ever being watered down.
Sequence
How The Build Is Ordered
We build the foundation first, then the things that sit on top of it. Trying to launch a course or a book before you have a home to put them in just creates rework later. Here is the logic in one breath: brand foundation, then website, then the book (it is already written, so it is the fastest first win), then the email and SMS engine that captures and nurtures, then apparel, then the course, then speaking, then the long-horizon stuff.
You do not pay for all of this at once. Each phase is its own decision and its own invoice.
The Build
Eight Phases, In Order
Phase 0
Foundation
Why first. Everything downstream pulls from this. If we skip it, the website, the apparel, and the course all end up looking like three different brands.
Deliverables
Brand kit. A locked set of fonts, colors, logo usage, and visual rules for your western Christian world. This is what keeps your shop page, your book cover, and your apparel tags feeling like one thing.
Voice and word bank. The piece we talked about on the call, maybe the most valuable single thing in this whole document. A written sheet of the exact phrases you use to describe yourself and your work (the five-second version, the thirty-second version, the one-liner for the bio) plus a “do not say” list. It solves the “I think before I talk” problem on paper, so you are not improvising on a story or a sales page.
Content pillars for the deeper shift. A simple framework for moving toward more theologically and apologetically rich posting without torching reach: a wide-net layer and a fishing-pole layer, mapped to what goes where. Wide net catches everyone. Fishing pole goes after the person with eyes to see.
Domain consolidation. You have a few placeholder domains floating around (prestonjacob.co and others). We pick one canonical home, point the rest at it, and stop the scatter.
Secure shared workspace. A locked, dedicated browser profile where logins, passwords, and finances for your brand live, with every action tracked. This protects you, and it means when a team is touching your accounts, nothing leaks.
Depends on Nothing. This starts day one.
Timeline About 1–2 weeks once we kick off.
Payment Foundation fee. See the payment section. Non-negotiable as a starting point, because the rest is built on it.
Phase 1
Website and Home Base
Why here. This is the platform the next ten years sits on. Book, course, apparel, broadcast channel link, and community all hang off it. We build it on Framer so it stays fast and editable.
Deliverables
Full site design and build in your locked brand world.
A home page with clear “doors”: Shop, Book, Course (placeholder until live), Community or Discord, and a Broadcast Channel link, in the same spirit as the door layout we use on our own sites.
A book landing page ready to take orders.
A course landing page built but parked, so the day the course is ready we flip one switch instead of building a new page.
A speaking and “Book Preston” page (see Phase 6).
Analytics and tracking installed from day one, so we actually know what is working.
Legal pages done right: terms, privacy policy, and a refund policy. These matter a lot more once you are selling a course and a book, so we do them now, not after a problem.
Depends on Phase 0.
Timeline Roughly 2–4 weeks of build once I finish the two sites currently on my plate. You get a hard start date the week we lock Phase 0.
Payment Website project fee.
Phase 2
The Book
Why here. It is already written and the copy is final, so it is your fastest revenue win and the cleanest proof that the home base works. We frame it as a devotional product, not “merch.”
Deliverables
Move your final manuscript out of Google Docs into a proper print-ready and digital-ready format.
Two editions. The existing black cover edition, plus a new lighter, softer cover edition for your audience, which skews roughly 60–70 percent female. Same words, different skin. Your readers asked for this directly in your comments, so this is not a guess.
Two formats. A paperback (print on demand, so you carry zero inventory) and an ebook (no shipping, no fulfillment headache, instant delivery).
A bundle. Buy both editions together at a set price, and later, book plus apparel as one cart. This is where average order value climbs.
Fulfillment set up so the book sells from your own site, not Amazon, so you keep the customer relationship and the margin. We use print on demand through the same fulfillment partner we use for our brands.
Product page, cover mockups, and the first page (your surrender and devotion opening) featured. Do not change a word of that opening. It is the best asset the book has.
Depends on Phase 1 (the page it lives on).
Timeline 2–3 weeks, running partly in parallel with the website. The softer-cover edition is the long pole, so we start it early.
Payment Book setup fee, plus a small per-edition design fee for the second cover.
Phase 3
Email and SMS Engine
Why here. Once the book page can take orders, we need to catch and nurture every person who lands there. Built in Klaviyo. This is the difference between a sale and a relationship.
Deliverables
Email and SMS capture on the site, with a clear free-value offer at signup (give wisdom first, sell later).
A welcome flow that introduces who you are and what you are about, in your locked voice.
An abandoned-cart flow for people who almost bought.
A post-purchase flow that does double duty: a real “how is the book treating you” check-in that invites a reply or a review, not just a receipt. You said you would welcome criticism, so we build the door for it.
A nurture sequence for people who joined but have not bought yet.
A plan for funneling your broadcast channel audience toward owned email and SMS over time, so you are never one platform change away from losing your reach.
Depends on Phase 1 and Phase 2.
Timeline 1–2 weeks.
Payment Flow build fee. Ongoing campaign sends can move to a small retainer if you want me running them, or I hand you the keys.
Phase 4
Apparel Line
Why here. This is the big creative lift, and it needs the brand world and the shop infrastructure already standing. We frame this as apparel and clothing, never “merch.”
Deliverables
A designed collection in your aesthetic: simple, good clothing with scripture worked in through small intentional details (tags, inside prints, subtle placement) rather than loud chest graphics. The “go have a falling out with the devil” energy.
Full mockups and design files for your approval before anything goes live.
Shopify product setup with exact, consistent sizing and display, so a shopper can scan the whole line at eye level: hover model shots, size charts, clean photography. The same standard we hold our own drops to.
A separate apparel Instagram account that tags and collabs with your main account. Keeps the feed clean and gives the line its own home.
A photo and video shoot. This is the world-building step, and the one that needs a trip. We plan the full shoot ahead of time: looks, lighting, locations, shot list, video plan. I will sit with Connor and map every frame before we pick up a camera.
A drop calendar mapped a year out. Seasonal drops planned months ahead so launches are smooth, not scrambled. Reality check: the Fourth of July is about two weeks out, so it is not a realistic first drop. Your first realistic seasonal moment is a fall or back-to-school drop, then a Christmas and New Year drop, then Easter. The Fourth of July becomes an annual anchor starting next year, designed by spring.
Depends on Phases 0, 1, and a planning session. The shoot depends on a scheduled trip.
Timeline Design and first collection setup, 3–4 weeks. The shoot is scheduled separately around travel. Expect the first drop in the fall window if we start this summer.
Payment Collection design fee plus shop setup. Two options: a flat design fee, or a flat fee plus a small revenue share. Print-on-demand margins land around 40 percent; in-house fulfillment can push toward 70 percent later, when volume makes it a necessity.
Phase 5
The Course
Why here. It is the highest-stakes thing to get right, and it benefits from everything before it being live and trusted. The course is where integrity matters most.
Deliverables
A locked topic and an honest hook. The strongest first course is the broadcast channel: how to start and grow one for the person who does not know where to begin. A real, specific, defensible angle, and it is yours. We avoid generic “0 to 600K” promises and any hook you cannot deliver on. Your yes is yes.
A curriculum built around practicals, not vibes. Inspiration plus actual walkthroughs. Think Proverbs: practical instruction, not just promises. Hours of video, printables, templates, and a possible complimentary one-on-one session.
The 10x rule. Whatever value you think is fair, we multiply it and stuff it all in. The price should feel like a steal.
Delivery and copy. The wording on the sales page, in your stories, and inside the course gets the same word-bank treatment from Phase 0. This is where most course sellers lose trust, and where you will win it.
A course platform chosen and set up, integrated with the parked landing page from Phase 1.
A Discord community for course members, and possibly a wider community tier.
Depends on Phases 0, 1, 3. Ideally launches after the book has proven the funnel.
Timeline Curriculum planning and build, 4–6 weeks, much of it driven by how fast you can record. We script and plan recordings together so your voice is dialed.
Payment Course build fee. Same two options as apparel: flat fee, or flat plus revenue share.
Phase 6
Speaking, Podcast, and Presence
Why here. It rides along with the website and feeds the course. It also pushes you toward using your actual voice, the thing you flagged as what you most need to do and most avoid.
Deliverables
A “Book Preston” page for speaking and podcast inquiries.
A simple plan and light support for getting you comfortable on camera and on mic, since your voice on screen should not first show up inside paid course content. We warm it up before then.
A repurposing system so one talking-head recording becomes multiple posts.
Depends on Phase 1.
Timeline Page ships with the website. The presence coaching is ongoing and low-pressure.
Payment Folded into the website fee for the page itself. Ongoing presence support, if you want it, is part of a retainer.
Phase 7
The Long Horizon
Why here. These are real, but they are not now. I am listing them so you see the full map.
On the horizon
YouVersion Bible App devotional plan. A true reach and ministry play, and partnering is free. Two honest caveats: new content-partner applications are paused for most US-based individuals right now (apply when the window reopens), and their plans cannot link back to your site or promote your platform, so treat it as pure ministry reach, not a sales funnel. We keep your devotional formatted and ready to submit the moment applications open.
Your own app. Possible far down the line. Heavy, and not worth it until the simpler channels are maxed.
In-house fulfillment or a small warehouse. The margin unlock, but only when volume makes it a necessity. We build toward it, we do not force it.
Payment Scoped individually if and when we get there.
The Whole Thing, In Order
Master Timeline
This assumes we start right after I wrap the two sites currently on my desk. Treat the weeks as relative; I will anchor real calendar dates the week we lock Phase 0.
Weeks 1–2 · Phase 0 Foundation. Brand kit, voice and word bank, content pillars, domain consolidation, secure workspace.
Weeks 2–5 · Phase 1 Website build. Book and course landing pages, legal pages, analytics. The softer book cover starts in parallel.
Weeks 4–6 · Phase 2 Book. Both editions, both formats, bundle, fulfillment, product pages. First revenue.
Weeks 5–7 · Phase 3 Email and SMS engine goes live behind the book.
Weeks 6–10 · Phase 4 Apparel design and shop setup. Shoot scheduled around a trip. First seasonal drop targeted for fall.
Weeks 8–14 · Phase 5 Course curriculum, recording, platform, Discord. Launch after the book proves the funnel.
Ships with Phase 1 · Phase 6 speaking page. Presence work runs alongside throughout.
Ongoing and future · Phase 7 horizon items as the windows open.
Money, Plainly
Payment Structure and Expectations
A few honest notes first. I am not a financial or legal advisor, so the exact numbers, the entity setup, and how money flows between us should get a look from Connor’s dad on the CPA side before anything is locked. What follows is the structure I recommend, with the dollar amounts left as decisions for you and me to set together.
How I price
Per phase, not all at once. Each phase is its own scope and its own invoice, so you are never paying for something we have not started.
A deposit to start, balance on completion. Standard split is 50 percent to begin, 50 percent when the deliverable is live and approved. This protects both of us.
Two revenue models on the heavy phases. On apparel and the course: a flat fee where you keep 100 percent of sales, or a lower flat fee plus an agreed small percentage of sales for a set window. The share lines my incentive up with yours and lowers your upfront cost.
Ongoing work can move to a retainer. Running email campaigns, presence support, and drop management become a predictable monthly retainer once the one-time builds are done.
Suggested fee slots to fill in together, placeholders for our conversation, not set prices.

To Start
What I Need From You
Short list. The faster these come back, the faster we move.
Your one chosen canonical domain (or a yes to me picking the strongest one).
The final book manuscript file and your existing black cover assets.
A rough color and feel direction for the second book edition.
Your broadcast channel and Instagram access plan, so we can wire up capture without anything leaking.
A few dates that could work for the shoot trip, even loosely.
Your gut on the apparel economics: flat fee, or flat plus a share.
The actual numbers for the fee table, which we set on our next call.
Your Call
Open Questions To Decide Together
These are the calls I do not want to make for you.
Course topic. Lock the broadcast channel angle, or is there a different first course in your heart?
Apparel. Launch as its own account from day one, or grow it off your main and split it out later?
Book. Comfortable selling only off your own site from the start, or do you want a low-key Amazon presence for discovery? My read is own site first: full control, returning customers.
Community. Broadcast channel for now. Free Discord eventually, paid tier eventually.
Revenue-share windows. If we go that route, how long and what percent?
Down The Road
Beyond The Website
Nothing to decide now. Once the site is live and the speaking side picks up, this is the kind of work we can grow into together when it makes sense.
Tour and event posters
Step-and-repeat and stage banners
On-site event facilitation and run-of-show
Talk decks, slides, and stage visuals
Merch, handouts, and printed leave-behinds
This page updates as we go. When a phase is complete, its status above flips, and you will see exactly what is live.
